The support team's window is 8–11 a.m. Pacific, which lands at 11 p.m. in Manila. That sounds brutal, but the rotation below made it acceptable, and the alternative — no window — was worse: nobody could ever schedule anything, and coordination happened at the cost of someone's sleep regardless. A window you agree on beats a window you inherit by accident.
Async-First: Write Everything Down
The single rule that saves the most pain in distributed teams: anything discussed live gets written down within 24 hours. Decisions go to the decision log; context goes to the wiki; open questions go to the tracker. The team that follows this rule loses nothing when a time zone sleeps.
The support team's handoff doc is the model: one page per shift, covering open tickets, escalation notes, decisions made, and anything the next shift must know before they start. The doc takes ten minutes to write and saves the next region from re-investigating every ticket.
Follow-the-Sun Handoffs
Instead of one team doing 12-hour shifts, split work by region with structured handoffs. The support team's coverage: Manila opens the day, Lisbon takes the middle, San Francisco closes it. Each region owns its hours completely — no ticket moves to the next region without a written handoff, and no region touches a ticket mid-handoff.
The result: continuous coverage without anyone working off-hours. Median first-response time dropped from nine hours to two, and — the part managers love — average handling time improved because each region worked tickets in its own full day instead of passing them back and forth.
Fair Rotation for the Bad Hours
Some calls must be live and will inevitably be awful for one region. The rule: rotation, tracked, with compensation. Late calls rotate across regions by month, the schedule is published a month ahead, and people who take the bad hour get the next good hour or an extra day off. One team I worked with logged every out-of-window call and paid a "time zone differential" — an hour of PTO for each out-of-window hour worked. The policy is two sentences long and ended the argument completely.
The support team uses the same rule: the 8 a.m. Pacific window is staffed by rotation; Manila agents take the early-morning window one week out of six, and their manager covers their morning meetings that week.
Scheduling Rules That Respect Everyone
Three rules that prevent most calendar violence: meeting invitations include every participant's local time automatically; any meeting outside someone's working hours must be recorded and posted with a written summary within 24 hours; and no one may send a chat message to someone during their local night expecting an answer — urgent messages get a call.
Make Time Zones Visible
Put time zones on every profile, add a world-clock widget to the team channel, and color-code the shared calendar by region. It sounds trivial, but visibility changes behavior: people stop proposing times that are absurd for someone else because the absurdity is right there on the screen.
Measure the Friction
Track two numbers quarterly: median time-to-first-response, and out-of-window hours worked per person. The first measures whether the workflow serves customers; the second measures whether the workflow serves the team. If out-of-window hours cluster on one region, the rotation is broken, and no amount of goodwill fixes that — only data can.
The support team's quarterly review caught a drift nobody had noticed: Manila had quietly absorbed 70% of the out-of-window hours because they were "already awake" for the window. The rotation data made the imbalance visible, and the next quarter's schedule rebalanced it — without an argument, because nobody could argue with the numbers.
